Efficiency vs. effectiveness in business: Your team needs both

If you’ve never thought about the difference between efficiency and effectiveness, you’re not alone—in fact, most teams use these terms interchangeably. But understanding the difference between these two business strategies can help your team succeed.

What is efficiency?

Efficiency means doing things “right”—whether that means moving faster, getting work done with fewer resources, accomplishing big projects with a smaller budget, or otherwise doing “more” with “less.”

In general, efficient teams:

Run process-driven projects

Build resource management plans

Embrace automation

Succeed with limited resources

Focus on the work directly in front of them

Measure progress against specific metrics

What is effectiveness?

Effectiveness means working on the “right” things—that is to say, things that drive business value and move the needle on company goals. Today, few teams are effective at connecting their current work to broader company goals. In a recent  study of over 6,000 knowledge workers , only 26% of employees reported having a very clear understanding of how their individual work relates to company goals and just 16% said their company is very effective at setting and communicating goals.

Effective teams know how to successfully prioritize and dedicate appropriate resources to important initiatives. They have a clear sense of how their work fits into the larger company strategy and goals, and they use this knowledge to inform what to work on and where to dedicate their resources.

In general, effective teams:

Are goal-oriented

Invest in results

Focus on the customer or end user

Connect their work to the big picture

Is one more important than the other?

In order to run a truly great team, you need efficiency and effectiveness. An efficient team that isn’t effective is getting work done quickly—but they may be prioritizing the wrong initiatives. Alternatively, an effective team that isn’t efficient is getting the right work done—but not at the ideal velocity.

Imagine your sales team is pitching your product to a new enterprise client. The IT department has gotten involved, and they’ve asked for a pitch and demo from each of the three products they’re considering implementing. Here’s how the process might pan out depending on whether your team is efficient, effective, neither, or both:

Efficient but not effective:  The team builds a deck and demo in just three days. But once they present, the potential client is dissatisfied because the content focused on the wrong things. Ultimately, the presentation materials didn’t speak to their specific company needs. They decide to go in a different direction.

Not efficient but effective:  The team works together to build a state-of-the-art demo and deck, but it takes them two weeks. The customer is dissatisfied with how much time it took to hear back from your team. You spend several more weeks negotiating and pitching.

Neither efficient nor effective:  The team hasn’t fully built out their sales processes, so no one is clear on who’s creating the deck or demo. Ultimately, the team is able to scrape something together, but it doesn’t speak to the true value of your product or communicate your competitive position to the client. They decide to go in a different direction.

Efficient and effective:  The team has a clear workflow in place and is able to build a deck and demo in five days. The next week, the pitch has the desired result: the client decides to move forward with your product!

How improving effectiveness increases efficiency

Ideally, you want to build a team that is both efficient and effective. But you have to start from somewhere—and trying to implement both methodologies at once might not get you the desired effect. So, start by solving for effectiveness before working on efficiency.

By prioritizing effectiveness, you’re ensuring that your team is working on initiatives that move the needle towards relevant company goals. Then, once you’ve developed effectiveness as a practice, you can optimize for efficiency—in other words, doing the same effective work in less time.

Take, for example, a cross-functional project between the creative and web design teams. The goal is to redesign the company home page to better communicate the company value prop. At first, the team is neither effective nor efficient. They don’t have clarity on what value prop they’re communicating, how it benefits their customers, or what messaging to prioritize on the home page.

The team starts by taking steps to solve for effectiveness and get everyone on the same page. They invest in a  work management platform  to coordinate information across various levels of their organization and connect individual initiatives to broader  company goals . With an increased understanding of the big-picture strategy, the team is able to create a home page that best represents their company and serves their customers.

The team isn’t fully efficient yet—it took a while for them to get the project up and running, and the review process took longer than they wanted it to. But by focusing on effectiveness, they ensured that their  project deliverable  was in line with the company goals. The next step is to get faster and more efficient.

Building a team that’s both efficient and effective

Ultimately, the goal is to help your team become both efficient and effective. Doing so means your team can see the big picture while also prioritizing velocity and  productivity . While the first step is to maximize effectiveness, there are several steps you can take to support your team in building efficient and effective best practices.

1. Start by connecting goals to everyday work

Your team can’t be effective without understanding how their work impacts their company goals. Make sure they have clear visibility into how they are contributing to your  company’s mission and vision . The best way to do that is with a work management tool.

Work management  helps you coordinate people and work across all levels of your organization to ensure that everyone has the information they need to accomplish the work that matters most. Instead of siloed tasks and projects, work management tools can help you bridge the gap between daily tasks and broader company objectives. That way, your team can effectively prioritize tasks to maximize business value, instead of sinking time into low-priority work.

2. Increase cross-functional visibility

Effective teams don’t work in silos. To set your team up for success, make sure they have an understanding of how their work relates to other initiatives and projects. When everyone has visibility into who’s doing what by when, team members can spend less time coordinating work and more time on high-impact projects.

Accountability, visibility, and discoverability are advantages that come from proper project management and using the right tools. ”

3. Invest in automation and integration

Once your team has a handle on effectiveness, it’s time to increase efficiency. One way to do this is to automate manual or duplicative work through business process automation (BPA) . According to the  Anatomy of Work Index , the average knowledge worker spends 60% of their time on work about work—things like chasing approvals, searching for information, or duplicating work that’s already been completed. By  automating manual processes , you free up more time for your team to spend on strategic, skilled labor.

With [automation], we now save 2-6 steps for each of our 40-50 customer requests per sprint because tasks are automatically added to other projects and moved through each stage.”

In addition to work about work, knowledge workers lose critical time switching between apps and searching for information.  Research shows  that knowledge workers switch between 10 apps up to 25 times per day. Too often, our business tools can’t speak to one another, which means employees have to switch between email, messaging platforms, function-specific tools, and  project management software . Instead, look for a way to  integrate  your most important business tools, so you have access to all of your important information in one place.

4. Identify areas for improvement

In order to be efficient, you need to understand where the lag is. When work is overdue or team members are overworked, pinpointing those stress points early on can help you reevaluate and redistribute resources if necessary.

Developing a clear process to flag and identify areas for improvement can help your team be proactive, instead of reactive. This not only increases efficiency—since you’re removing unnecessary work—but it also boosts effectiveness by helping your team be more mindful about your work.

The standard of our creative team, for a while, was just to react to work. But we’ll never do the best work we possibly can without a clear process.”

As for how you can get there? Make sure every initiative has regular check-ins where you can share project progress and any blockers. Don’t schedule this work as a meeting—instead, share  project status reports  in the same place you work, so you can quickly scan to see what’s off track and readjust as needed.

Out with the inefficient and ineffective

Building an efficient and effective team will take time. To get there, start by focusing on effectiveness and empowering your team with clarity into company goals and priorities. When it comes to being productive, a lot of people and organisations strive to be more efficient.

We want to tick off more to do list items per day, reach out to more leads per month, or do more of something in less time.

It’s all very well to do something efficiently, but if it’s not furthering you or your organisation’s purpose, then it doesn’t really matter. Efficiency and effectiveness aren't the same thing.

Let’s dig in and explore the differences between being efficient and being effective—and look at when to strive for each one. You'll discover why effectiveness is important.

Efficiency vs. Effectiveness

If you're thinking about whether to be effective vs. efficient, it's important to look at what efficiency and effectiveness mean as well as the result of being efficient versus the result of being effective.

You’re more efficient if you find a way to do something two times or five times or ten times in the time it used to take you to do it once. 

Let’s look at an example of efficiency: lead generation .

A very efficient way to reach out to a lot of leads is to send mass emails , all with the same marketing text. You can reach out to hundreds or thousands of leads per day this way. At your next team meeting you’ll be able to stand up and say you contacted 5,000 potential customers in a single afternoon.

That’s about 30 leads contacted per minute—pretty efficient, right? 

WORK SMARTER NOT HARDER

Now let’s look at what effectiveness is.

Continuing with our lead generation example above, if your actual goal is to generate a sale, a mass email blast is normally really ineffective.

Sure, you contact a lot of people at once, but how often do they actually open and read your generic marketing email, let alone click through and buy whatever you’re selling?

A much more effective way to make a real sale is to take the time to research a potential client or customer. Send them a custom email detailing how your product could help their specific situation with a few ideas on how they could implement it. They're much more likely to respond to a message like this with very clear steps than to a generic message. Boom! You've got one sale, even if it has taken you an entire afternoon—or even longer—to make it.

These, however, are the two extremes. While you should try to be effective first, you also have to consider whether you’re efficiently spending your time and resources. While creating a well-researched custom email is going to be a very effective way to convert leads into sales, they're very time-consuming.

If you’re selling a multi-thousand dollar per month subscription service, then they’re probably worth doing. On the other hand, if you’re selling a $0.99 app, then a custom email is so inefficient that you'd probably spend 100x the potential profit from any one lead if you researched it to create a customised email. 

This is where balancing effectiveness and efficiency comes in. After all, efficiently doing the wrong tasks is a waste of time, but efficiently doing the right ones is how you succeed. 

Let's take a look at a process you can use to balance efficiency and effectiveness.

1. Do the Right Things

We’ve taken a deep look at goal setting before, but to refresh your memory you want goals to be SMART:

  • M easurable
  • A chievable
  • T ime-Constrained.

The first step towards achieving any goal—or anything really—is to make sure you’re going in the right direction, or that your actions are Relevant .

If you’re trying to lose weight, you need to stop eating unhealthy foods before you do anything else! Going to the gym won’t do anything about the huge pizza or bowl of ice-cream you had for dinner last night.

2. Do the Right Things Often

It doesn’t matter how long it takes you to do something that gets you closer to your goal. As long as it moves you in the right direction.

Optimisation comes later. Before you can even begin to optimise, you first need to have done the effective action enough times so you know what bits can be automated, batched, sped up, streamlined, or even skipped.

Talk to your customers and, more importantly, listen to them. Find out what their problems are and work with them to find ways that your product can help them solve them. At this stage, things will be incredibly inefficient. And if your sole aim was to make a single sale that would be an issue. But, since your aim is to make more than one sale, you’re actually efficiently learning about your customers.

Once you've made a few dozen sales by trying to be as effective as possible you'll have enough information to start trying to make the effective process more efficient. 

3. Do the Right Things Well

Once you've identified the right tasks for you or your organisation to be doing, it’s time to look at doing them efficiently. Effectiveness trumps efficiency, but being efficiently effective is obviously the best.

Look at what actions you took to be effective and break them down into different steps. Then, start looking at ways to speed up and optimise each step. Let’s continue to use contacting leads and converting them to sales as an example.

Say you’ve sold your app or service directly to 20 different customers. You now have a huge amount of information about what they were looking for and what sales techniques worked.

If, for example, you found that there were three broad categories of companies that were interested in your product and each group had different reasons for being interested in it, that’s more than enough information to start doing much more targeted email marketing. 

Instead of researching each individual lead in detail, you could research them just enough to find out if they were a potential Category A, B, or C client. Then, you could send them a semi-personalised email with text written to address the needs of whichever category company they are. You’d really only have three different emails with some gaps where you could fill in some specifics about the potential client. 

While this semi-personalised approach probably won’t be as effective as fully researching each potential lead, you’ll be able to reach out to a lot more of them in the same time. Whatever small drop in effectiveness there is will (hopefully) be more than offset by the increased efficiency. 

When you’re starting to optimise your actions, it’s important to have a baseline to compare things to. You should pick a business metric. For lead generation I’d recommend Cost of Customer Acquisition —and analyse its value when you were working on being purely effective. Once you implement your plans to become more efficient, you can then re-analyse the metric to see if what you've done has worked. Learn more about business metrics in this tutorial:

With the example we’re using, we’d want our Cost of Customer Acquisition to come down, and we’d probably look to see an increase in overall sales as well.

That would tell us that we were reaching more customers with less resources and that by doing so, we were able to reach enough more customers that the increased efficiency was good for the bottom line.

4 . Assess, Assess, Assess

The key with this sort of strategy is to always be looking for ways to increase both efficiency and effectiveness, and, at every step, to look back and assess the impact of any changes you’ve made. 

It lets you see how what you’re doing is affecting the organisation. At every step you should be prepared to roll back your changes if they aren’t giving you the results you’re looking for. Striving to be too efficient can seriously dent effectiveness. You never want to be in a situation where the overall health of your business suffers.

With that said, it’s important not to put too much stock on hitting numbers. Key metrics serve as a good guideline, but they aren’t the be all and end all. As Ted Coiné says, “ If it can be measured, it can be manipulated .” You want metrics to help your performance, not become mindless targets for people to strive to hit however they can.

Also, remember other non-measured organisational goals like keeping staff happy. If your drive for efficiency is starting to affect staff happiness, in the long term you’re likely to see a higher staff turnover, which will have serious negative effects.

Again, to continue our lead generation example. It might turn out that the sales people like having a relationship with their individual clients.

While those relationships might not be as efficient as the whole sales team covering every client, the slight performance hit may be worth the additional (although hard to measure) staff happiness. 

Apply These Principles More Broadly

While I’ve been using a simple example in this article, the same process applies much more broadly to any organisational (and even personal) goals you've got. Here's the process:

  • Take the most effective steps and actions that, regardless of cost, get you close to your goal. 
  • Perform those actions enough times that you know what works and what doesn’t. 
  • Analyse the actions for ways to automate, speed up, remove, batch, reduce costs , or otherwise do thing more quickly without sacrificing (too much) effectiveness. 
  • Analyse the results and repeat the process.

Here's another example:

I’m a freelance writer. If I want to get more clients, my first task should be to spend time crafting individual pitch letters to a few prospective sites. 

Once I got the responses—either positive or negative—back, I can assess what worked and what didn’t for different kinds of sites. 

Then, it’s time to send out another round of pitches, this time incorporating what I learnt from the first round and especially trying to look at ways to send out more pitches in the same amount of time. 

After that, it’s another assessment. Did the changes I made lead to more work? Or did they lead to less work? For me, I actually need to do highly individualised pitch letters to get work. For you, it may be different. 

Start Balancing Efficiency and Effectiveness

Now that you've compared being effective vs being efficient, you'll want to put the process into practice. The process works whatever you’re trying to do.

Effectiveness vs. efficiency: What you need to achieve both

As businesses seek to grow by maximizing returns while reducing costs, the words “efficiency” and “effectiveness” are often used interchangeably. But they’re not the same thing. As technical innovations such as automation make it easier than ever to rapidly scale, understanding the distinction between the two — and how each can help your organization achieve more — has never been so important.

Doing things right vs. doing the right things

“Efficiency is doing things right; effectiveness is doing the right things,” Peter Drucker , often touted as the “Father of Modern Management,” famously said. While improving efficiency means doing things faster, using fewer resources, in fewer steps, effectiveness means aligning improvements to the way you work to high-level corporate goals. Instead of efficiency for efficiency’s sake, increasing effectiveness requires taking a more focused and strategic approach.

Increase effectiveness at your organization one step at a time

Measure what moves the needle 

Part of a more strategic approach is clearly defining how we measure effectiveness. The ability to quantify anything and everything – from the number of steps we take in a day to the exact value of every comment and like a post gets on the company social media feeds – has made organizations hyperfocused on data and metrics. But just because we can measure everything doesn’t mean we should. To yield true value, businesses must measure the right things. 

Yet businesses are struggling to figure out how to measure what matters. While the majority of businesses consider themselves data-driven, a global survey conducted by MIT Sloan Management Review found that just one quarter of senior executives agree that the functional KPIs they track roll up to their organization’s strategic objectives. 

Measure what moves the needle to understand effectiveness

It’s not that companies aren’t focused on the numbers; but many either aren’t paying attention to the right metrics or aren’t using their findings in meaningful ways. Nearly 30 percent of the 3,200 participants in MIT Sloan’s survey reported that their organization’s KPIs influence their approach either somewhat, minimally – or not at all.

Conversely, those businesses that have managed to align their numbers to their ultimate goals have found the secret sauce: “What sets leading companies apart is not so much the number of metrics they track but how they use them to better engage customers — and thereby grow their businesses,” the authors conclude.

Drive efficiencies, improve effectiveness

Though they are different, effectiveness and efficiency aren’t mutually exclusive. By focusing on creating the right efficiencies, businesses can fuel effectiveness at the same time. Finding this sweet spot requires three crucial things:

1. Strategy. If effectiveness is achieved by making improvements to the right things to achieve organizational goals, then the first step is defining those objectives. In strategic planning , businesses identify their specific objectives and create a roadmap for achieving them. Such planning should form a backbone for all corporate initiatives, and should consider the business’s vision, needs, resources, and other factors. Strategies can be large-scale, encompassing the full organization, or developed for teams and departments; although it is important that smaller-scale strategies align with overall corporate goals. 

2. Metrics. Once the organization has  defined its goals and created a strategy, it’s crucial to determine how to measure the effectiveness of your plan. Identify which data points will show you how the results of your initiatives track up to your goals. To determine which metrics to monitor, ask yourself what story each indicator will tell you. The exact KPIs will vary depending on what you want to achieve, but it’s important to find the ones that show whether the work that’s being done is helping your team — and your organization — reach its objectives.

3. Commitment . Once you’ve decided what you want to do and how you will know you’re on track, the next challenge is follow-through. This means ensuring that everyone understands organizational goals and their role in achieving them. Make a commitment to empower your organization with the tools employees need to measure their progress, such as access to real-time data, and easy-to-understand insights, and data visualization.  Then use that information to perform ongoing evaluation and refinements.
